There are two hard problems in software development: building valuable software and managing the team that builds software.

Functional technical organizations cluster around two poles, depending on which challenge they have solved for. Either they are working in a Desert, where delivery is predictable and visibility is high but developers slog through the sand to ship the code. Or they are working in a Forest, where visibility is limited and management relies on trust, but the team is aligned on building software well.

If the company is happy with the outcomes of the Desert, there is no reason to change. But if management is frustrated by quality problems, slow delivery, political squabbles or never-ending meetings, it is helpful to know those issues are the product of organizational design.

Adding even more approvals and layers of hierarchy can&#39;t fix those problems. We will talk about what does work, and how engineers can drive the solutions.

I helped build an incredible team of technologists and built recruiting operations in at least eight countries, before moving into product and digital marketing for the Tech Radar after my maternity leave. When I first encountered Extreme Programming. I was inspired and determined to work in this way. Easier said than done. I found it difficult and oscillated, but I persevered. As I improved at some practices and appreciated their value, I started encouraging and helping other teams adopt them. This came to occupy much of my career. However, the lack of enduring adoption bothered me enough to question my own ability as a practitioner and teacher. Now, I am returning to my persistent observation: some teams resist adoption from the beginning, others start enthusiastically, and many more than I like gradually revert to prior ways of working.

Recently, I came back to this challenge after being inspired by Kahneman&#39;s book &quot;Thinking Fast and Slow&quot;. It has taught me how we judge and make decisions and increased my awareness of our unconscious biases and cognition. I&#39;m in the middle of writing my exploration into understanding practice adoption through the lens of Kahneman&#39;s work. I shared an early draft with Jimmy Nilsson and he encouraged me to share my thinking on myConf. So, as I often do, I will take the brave step of testing my ideas in the spirit of improving them.

My work is not bound by research, and no conclusive answers exist. Instead, I want to open a conversation that bridges technical practices with human cognition. By examining software development this way, we may find more natural approaches to practice adoption that respect how developers think, decide, and work. Maybe this will introduce cognitive psychology&#39;s vocabulary into the context of software development, and this interdisciplinary perspective will offer insights into why teams struggle with changes that would benefit them.

As a spoiler, present bias is our tendency to disproportionately value immediate rewards or costs over future ones, even when the future benefits are objectively greater. This cognitive tendency causes us to heavily discount future outcomes in favour of immediate gratification or avoidance of immediate costs. When it comes to adopting pair programming, teams (and managers) viscerally experience the immediate &quot;productivity loss&quot; of two developers on one task, while the substantial long-term benefits remain abstract and easily discounted. I&#39;ll share more in the talk and about other practices too.

LEGO® SERIOUS PLAY® (LSP) combines the power of LEGO bricks with cognitive science to engage both “System 1” and “System 2” thinking, as defined in Daniel Kahneman’s Thinking, Fast and Slow. “System 1” represents fast, instinctive, and emotional thinking, while “System 2” is slower, deliberative, and logical. By integrating these systems, LSP enables teams to approach complex problems with both creativity and analytical precision.

This session will demonstrate how LSP enhances communication, collaboration, and strategic planning beyond traditional methods such as post-it notes or whiteboard sessions. By leveraging theories of constructivism and constructionism—principles that emphasize the brain’s ability to learn more effectively when constructing its own knowledge, especially through hands-on activities—participants use LEGO models as metaphors for their ideas and insights.

Drawing on Bent Flyvbjerg’s concept of “thinking slowly and acting quickly,” the session emphasizes thorough consideration of challenges to enable swift decision-making in dynamic IT system construction scenarios. Attendees will see how this method fosters deeper engagement, sharper insights, and faster alignment when addressing the complexities of large-scale IT projects.

The term “system,” as used in this workshop, refers broadly to people, roles, and teams but can also encompass IT systems, such as user interfaces or developer-database interactions. By building metaphoric LEGO representations, teams can surface hidden assumptions, enhance understanding, and align perspectives to optimize communication.

Aino will share some case studies on learnings from LSP sessions in real life.

Software is executable fiction. Software development is about constructing narratives, drawing from a broad palette of paradigms and technologies, married to our understanding of the needs and wants for a system. Abstraction allows us to simplify and reify the complexity of the world into a formal description that we continually update. Abstraction allows us to ignore things about the world and about computer systems that are irrelevant or inconvenient.

But there are limits to the enchantment of code and our ability to maintain illusions. When the rubber hits the road and the packet hits the network we find universal limits are there to keep it real. Nothing can be instantaneous or infinite. Not all computations can be reversed. Not everything is computable. Not everything can be known. Every computation costs time and energy.

In this talk we&#39;ll explore the metaphors and realities of the physical world and how they play out in our software systems.

If AI is the new embodiment of computing, we need to adjust the way we as humans communicate with and instruct AIs to perform desired tasks. However, natural language is inefficient for expressing ideas and instructions precisely. This is why computer scientists create programming languages. All programming languages share the design principles of *abstraction*, naming arbitrary things, and referring to these things by their names; and *parametrization*, leaving named holes for things that can be filled in by actual things via application.

We will demonstrate the design of a natural language-based programming language that is also based on the principles of abstraction and parametrization. Moreover, we will show how we can implement this language by using a large language model as its virtual machine. This approach leverages the LLM&#39;s capacity as a general sequence predictor, transforming it into a tool for generating sequences of instructions for our newly designed language.

The correspondence between LLMs and VMs enables the transfer of numerous techniques and insights from the programming language domain to the realm of LLMs. This cross-pollination of concepts opens up new avenues for utilizing LLMs to effectively execute complex computational tasks. By leveraging the strengths of both natural language and programming languages, we can bridge the communication gap between humans and AI systems, paving the way for a future of seamless and intuitive AI interaction.

Software today is built by teams. There may be brilliant individuals and genius coders but in my experience, the best designs come from a process of collaboration, iteration and feedback. Across an organization of many teams working on the same codebase, you need some consistency in approach and a common language for talking about design and improvements. Team building is an important consideration for technical leaders which often receives too little attention.

Building teams is about enabling everyone to contribute their best in pursuit of a shared goal. Experienced software developers often work well with peers but they also need to be able to share what they know and help junior people to advance. Of course, it’s always been part of a Scrum Master’s role to encourage better teamwork and collaboration, but often that’s not enough. Technical coaching is different from what a Scrum Master does. The focus is not so much on the process and ceremonies of an agile method, but more on how the code is getting written. It’s about raising code quality, learning faster, and better handling the complexity of modern software development.

I’m technical and I coach teams of developers, generally in larger organizations. I work to influence coding decisions, spread skills, and help people gain a better vocabulary for discussing design decisions. In this talk, I’d like to explain what a technical coach actually does and how this can help an organization build a strong engineering culture and promote technical excellence.

Research by us and others shows that somewhere between half and two-thirds of all features in a typical system are never used or used so seldomly that these should not have been built in the first place. In addition, 70-90% of all resources in R&amp;D work on commodity functionality, rather than differentiation and innovation.

The current practices around product management and R&amp;D are incredibly wasteful. In this talk, I present an alternative approach organized around quantitative modeling of value, experimental development approaches such as A/B testing, and continuous monitoring of value delivered to customers in operational software.
